An operating model misfit is the gap between how an organisation is structured to work and the conditions it now operates in. The structure was designed for conditions that no longer exist. The organisation keeps running, but every process carries friction that was not there when the model was built. Effort rises. Output does not.
Misfit rarely announces itself. Results decline slowly. Capable people work harder to deliver the same outcomes. Decision cycles lengthen. Exceptions multiply until the exception is the process. Leaders read these as performance problems and respond with performance tools: new targets, new incentives, restructures at the edges. The strain continues because the cause is architectural, not motivational.
AI did not create operating model misfit. It made misfit visible and measurable. When a technology raises the baseline of what is possible, structures built for the old baseline show their limits at once. Organisations that apply AI to a misfitted model automate their friction. The gap between what the structure allows and what the conditions demand becomes the defining constraint.
The standard response to strain is resilience: absorb the shock and return to normal. That response assumes the prior state is worth restoring and that conditions will revert. Where conditions have changed permanently, resilience directs effort backward. Organisations exhaust themselves restoring conditions that no longer exist.
Regeneration takes the opposite position. It treats the disturbance as information, retires what is structurally obsolete, and designs the model for the conditions that now hold. In natural systems this is a measured process, not a metaphor. Some systems require fire to release dormant capacity.
